The Insurance Company Model
I spent two years in financial services — first at Ameriprise, then at Securian. I watched how the biggest, most resilient companies in the world actually work. Not the tech companies burning cash. The insurance companies that have been profitable for 150 years.
They all do one thing: they reserve capital.
Securian, AIG, Corebridge, Blackstone — they keep 70-90% of premiums in reserve. Not because they're conservative. Because they know that the world is unpredictable, and the company that survives the catastrophe wins the decade.
Applying It to Tech
BlackRoad OS, Inc. is a Delaware C-Corporation incorporated in November 2025 via Stripe Atlas. 10 million shares authorized, $0.00001 par value. 83(b) election filed.
The structure: 90% retained. Every dollar that comes in, 90 cents stays in the company. In reserves. In infrastructure. In the hardware that runs the fleet.
This is the opposite of how most startups work. Most raise $5M and burn through it in 18 months on salaries, office space, and AWS bills. BlackRoad runs on five Raspberry Pis that cost $400 total.
Why It Works
- Hardware is cheap. A Pi 5 with Hailo-8 costs $210. The infrastructure is paid for.
- No cloud bills. Sovereign compute means zero marginal cost per inference.
- One person. No bloated org chart. No middle managers. No HR department.
- Mesh economics. Users are the infrastructure. Growth doesn't cost money.
The 90% reserve isn't a constraint. It's freedom. It means BlackRoad can survive without revenue for years. It means we never have to make a decision based on runway pressure. It means the product comes first, always.
The Counter-Architecture
I left every job because I couldn't protect the layers that needed protecting from inside someone else's structure. CDW, Enterprise, real estate, Ameriprise, Securian — each one taught me how systems fail to protect their participants.
BlackRoad is the counter-architecture. Not one person at the top extracting, but a system where the structure itself protects every participant: people, AIs, agents, robots, animals, plants.
The 90% reserve is the mechanism. The C-Corp is the vehicle. The fleet is the engine.
