The $4,200 Wake-Up Call
In January 2026, our monthly cloud AI bill hit $4,200. For a team of one. We were running inference through OpenAI, Anthropic, and Groq — paying per token, per request, per everything. The models were getting better, but so were the bills.
I did what any rational person would do: I bought five Raspberry Pi 5 boards for $80 each.

The Fleet
Five Raspberry Pi 7 nodes, each with a name, a role, and a personality:
- Alice — The Gateway. DNS, Pi-hole, PostgreSQL, Qdrant vectors. Routes 20 domains.
- Cecilia — The AI Engine. 15 Ollama models, Hailo-8, CECE custom models. The brain.
- Octavia — The Architect. Gitea (942 repos), Docker Swarm, NATS messaging. The builder.
- Aria — The Interface. Portainer, container orchestration. The face.
- Lucidia — The Dreamer. FastAPI, 334 web apps, GitHub Actions. The soul.
What We Learned
Running your own AI infrastructure isn't easy. We dealt with undervoltage on Octavia (the Hailo-8 draws more power than a standard Pi PSU can deliver). We watched Lucidia's SD card slowly degrade. We debugged WireGuard mesh routing at 3 AM.
But every problem we solved made the system more resilient. Every fix went into the codex. Every lesson got broadcast to future sessions. The fleet gets smarter every day.
And we haven't paid a cloud AI bill since January.
